need tranny help

So my boy broke the sealed bearing and the needle bearing from his transmission. All the gears look to be fine. So I got new bearings but when I put everything together it s super hard to turn. it only happens when all 3 gears are together. if I keep any one of the gears out it spins freely. but with all 3 together it s real hard to move. any ideas of what im doing wrong? im pretty sure its something stupid.

There are shims in there and i have had to leave it out before to get the tranny loose.

had a guy take a look at it today and he noticed that the one of the gears had slide off of the shaft a little. got it pressed back into place and it all spins freely now

If you have not already put the cover on it i would have the gears welded up.If one has moved then you will have problems.These gears are pressed together and should not move.
