really low compression

hey guys i just rebuilt my motor in august and it was runnin alright for a while and just recently i started to think that it had to low of compression. tonite i did a compression check and only had about 120lbs when it was hot? what could have caused this all the sudden? its the stock cylinder bored to a "263" by esr with the head shaved and a cr250 head gasket. any info helps besided you need a top end rebuild which i know i already need now.
